Agentic Workflows · A&R · design partners
Artist development that never falls between the tools.
A&R (Artists & Repertoire) at a label or artist-development agency runs across intake, scheduling, creative-project tracking, vendors and accounting — and the people become the integration layer. BMI2's A&R product carries the Fiduciary evidence-gated pattern into that work: it reconstructs the artist's story from real evidence, cites every claim, and proposes the next development step. It never books a session, moves a payment, or signs a release on its own — every one of those is a human decision, on the operator's explicit rule.

The four lenses
Four questions an A&R organization actually asks.
Each lens is a persona — trained on real A&R artifacts, graded through the same L1 → L7 curriculum used elsewhere on the BMI2 governance spine, signed off by SMEs before it takes a turn on real evidence.
Diagnosis
A&R Scout
Who is this artist, how did they enter, what are they trying to accomplish, what do they actually need? Reconstructs the intake picture across CRM-shaped intake notes, event sources, and referral chains.
"Who's on the roster from last quarter's producer showcase that hasn't started development yet?"
Forensic / Due Diligence
Development Ops Auditor
Reconciles session ↔ invoice ↔ vendor payment ↔ contract. Finds the missing split sheet, clearance, or PRO registration before release. Provenance travels with the record, not lost between the calendar and QuickBooks.
"Which of Artist L-014's sessions in July are billed but not reconciled to a vendor payment?"
Prognosis
Career Development Strategist
Given the last cycle's outcome, what should the next development step be? Grounds recommendations in the record — session outcomes, release metrics, team feedback — never in a hunch.
"What's the next single strategy for Artist P-108 based on what worked in the last release?"
Compliance
Rights & Clearance Compliance
Splits, agreements, publishing/PRO registration, master ownership, clearances. The governed release-readiness gate: nothing goes live if a required artifact is missing or unsigned.
"Show every unresolved clearance on releases scheduled in the next 30 days."
Governed exception families
Eight named exceptions, drawn from the ops document — not invented.
The exception catalog is versioned the same way the Fiduciary catalog is: propose → SME/governance ratify, never a free-form edit. Every finding lands with a family, a severity, and an expected human response.
missing_clearance_document
high
Request or locate the missing split sheet, PRO registration, or clearance before the release date.
unreconciled_vendor_payment
high
Reconnect the accounting transaction back to its artist / vendor / project context before it drifts.
pricing_exception_unapproved
medium
A discount or package price was applied without the matching internal approval. Get the sign-off or reverse.
stalled_development_session
medium
Artist / vendor availability never reconciled — the next development step has not moved. Escalate or reschedule.
approval_stalled
high
A needed sign-off (split, agreement, release clearance) is sitting unresolved. Route to the responsible human.
cross_source_mismatch
medium
Intake, scheduling and accounting systems disagree about the same session or vendor. Choose a source of truth.
duplicate_vendor_charge
medium
The same vendor session was billed or paid twice. Reverse one, keep the linked one, note the correction.
release_readiness_gap
high
What's finished, what's missing, what's blocking this project from moving to release. Get an owner assigned.
The workflow, verbatim
The arc the operations document actually describes.
Artist development is not standardized — every artist's path differs — but the operational spine repeats. Below is the arc named in the source document, unmodified. A&R (the product) does not replace this workflow; it makes the workflow's evidence legible in one place instead of scattered across five tools with the people as the integration layer.
Where the AI helps: the questions that cross every stage — who is this artist, what did we recommend, what did they agree to, which vendors are involved, what's finished, what's blocking release, what's the next step — answered under the reader's real authorization, cited to the actual session note, invoice, or clearance document.

The operator's rule
Suggests-only. Always. On purpose.
Fiduciary already ships suggests-only. A&R inherits it — and the operator's requirement for this domain is stated explicitly: the AI never books a session, applies a payment, signs a release, or approves a discount. It finds and recommends; a human decides. That is not a launch limitation to remove later. It is the design.

What is inherited (not rebuilt) from the Fiduciary spine
Identity → role → purpose (ABAC) → clearance ceiling → tenant · the hash-chained audit journal · input / retrieval / output rails · the single natural-language Ask AI Copilot · the L1 → L7 curriculum trainer · fail-closed spend ceilings on Tier 3 inference. Nothing about A&R is a from-scratch build — it is the same governance foundation with an A&R-specific vertical, corpus, personas, and screens on top.
A&R is at the design-partner stage.
We run one real artist-development workflow with each partner before any GA claims. Synthetic data first; real artifacts only after your legal team and ours have written down what "real" means. Human decides every session, payment and clearance action — that's the rule, not a starter setting.
